What Is Independent Surrogacy?

If you've started researching surrogacy, you've probably noticed that almost everything written about it assumes you'll use an agency. Agency guides. Agency timelines. Agency fees.
What those resources often don't mention is that there's another way.

Independent surrogacy (sometimes called agency-free surrogacy) is the process of completing a surrogacy journey without hiring a traditional agency to manage it. You build your own team, work with your own professionals, and guide your own process from match to birth.
It's the path our founders took.

And it's what Pineapple Family was built to support.

What does "independent" actually mean?

In a traditional agency model, the agency serves as the central coordinator. They recruit and screen gestational carriers, handle matching, manage communication between parties, and often refer you to the legal and psychological professionals involved in your journey. You pay for that coordination as a separate line item, on top of all the other costs of surrogacy. Traditional agencies commonly charge $30,000 to $60,000+ or more for those services.

In an independent journey, you take on the coordination role yourself. You find and screen your own gestational carrier, or she finds you. You contract directly with your own reproductive attorney, mental health professional, and OB or MFM. You manage your own communication.

You make your own decisions at every step.

That doesn't mean you're alone. It means you're in charge.

What stays the same

This is worth saying clearly: the core legal and medical structure of surrogacy is identical whether you use an agency or not.

You'll still have a gestational carrier agreement, a legally binding contract drafted by a licensed reproductive attorney. You'll still complete the psychological evaluations and medical screening that responsible surrogacy requires. Your carrier will still have independent legal representation.

You'll still establish parental rights through the legal process appropriate to your state.

None of those protections belong to the agency. They belong to the professionals you hire. Agencies connect you to those professionals; they do not replace them.

Who independent surrogacy is for

Independent surrogacy tends to be a strong fit when you:

  • Have already identified a potential gestational carrier (a friend, a family member, or someone you've connected with through a community or network)
  • Have previous surrogacy experience and feel confident managing the process yourself
  • Want more direct involvement in finding and getting to know your carrier before committing
  • Have the time and organizational capacity to coordinate your own team
  • Are working within a budget where $30,000 to $60,000+ or more in agency fees would create a significant barrier.

It can be a harder path if you have no idea where to start finding a carrier, have limited time or bandwidth for coordination, or feel more comfortable with someone else managing the logistics.

Both are real considerations. Neither makes you a better or worse intended parent.

The honest picture of what it takes

There are things that are genuinely harder about independent journeys. You need to vet your own professionals, which means knowing what to look for and what questions to ask. You need to understand the legal landscape in your state and your carrier's state before you move forward. You'll handle coordination that an agency would otherwise manage: scheduling, communication, documentation.

It's more work upfront. For a lot of families, it's worth it.

The traditional agency model charges substantially for matching and coordination services. In our experience, many of those functions can be handled thoughtfully, carefully, and safely by families who have the right tools and information.

We believe that information should be widely available. That's a core reason Pineapple Family exists.

What independent surrogacy is not

A few things that sometimes get conflated with independent surrogacy:

It's not unregulated. The legal requirements that govern surrogacy apply regardless of whether an agency is involved. Your gestational carrier agreement is still a legal contract. Parental rights are still established through the courts. Medical and psychological clearance requirements are set by your clinic, not by an agency.

It's not cheaper because it cuts corners. The cost difference comes almost entirely from not paying agency fees. You're still paying your attorney, your clinic, your carrier's compensation and expenses, and every other professional involved. The care doesn't change. The coordination model does.

It's not only for people with existing connections. Having a known carrier makes independent surrogacy more straightforward. But plenty of intended parents find their carriers through community networks, online spaces, and platforms like this one. It's a different process than agency matching: more direct, often more personal.

A note on gestational carriers

Independent journeys look different from the carrier's perspective too, and that's worth acknowledging.

Gestational carriers who pursue independent journeys are often choosing them for the same reasons intended parents do: more direct relationships, more control over who they work with, and a process that feels less transactional. Many carriers have done this before and know exactly what they want. Others are newer to the process and finding their way alongside the family they're supporting.

What they share: they're making a considered, generous choice to help someone build a family. That choice deserves the same care and protection regardless of whether an agency is involved. Good independent journeys take the carrier's experience, health, and interests just as seriously as a well-run agency journey would.

That's not optional. It's foundational.

Where Pineapple Family fits

Pineapple Family is a family-building platform designed specifically to support independent journeys. We're not an agency and we don't coordinate your journey for you. What we do is give you the tools, resources, and professional directory to manage it well yourself.

Our founders completed two successful independent surrogacy journeys after a difficult agency experience. The platform they built is the one they wished had existed when they were starting out.

If you're exploring whether independent surrogacy is right for you, you're in the right place.
